National Scale: A Phased Blueprint for Production Infrastructure

This document outlines how the New Orleans production practice chronicled across this archive scales into a national operation without diluting the standard that made it a reference in the first place. It is written as a working blueprint — phased, milestone-bound, and revenue-gated — not as a projection.
Four phases run from Q3 2026 through Q4 2031. Each phase must clear its own gates before the next begins. Expansion is a consequence of doctrine, not a substitute for it.
Operating Principles
- Room parity. Every satellite matches the flagship signal chain, monitoring, and delivery spec. A session tracked in one room is indistinguishable from another — that is the entire proposition.
- Credit is the ledger. Growth is measured in credited output, not square footage. A room without archived, credited sessions does not count toward capacity — no matter what it cost to build.
- Doctrine before expansion. No room, partner, or region is added until the operating doctrine covers it. The doctrine leads; construction follows.
- Revenue precedes capital. Each phase must clear its own operating cost from session revenue before the next phase opens. Outside capital funds build-out, never payroll.
- Reference, not scale. The goal is not the largest network — it is the one everyone else calibrates against. Standard-setting is more durable than square footage.
Phase I — Fortify the Base
Q3 2026 → Q2 2027
Lock New Orleans as an unassailable flagship before any expansion. Every national move fails without a fortified home room.

Phase III — Digital Grid

Physical rooms are the anchor. The grid — remote sessions, syndicated archive, licensed reference chain — is what makes the operation national without another building.

Gating Criteria Between Phases
No phase advances on calendar alone. Each transition is contingent on three measurable gates being cleared and archived:
- Revenue gate. Current phase covers operating cost from session revenue for two consecutive quarters.
- Doctrine gate. Operating doctrine has been updated, published, and adopted across every room in the current phase.
- Archive gate. Every session produced in the current phase is credited, archived, and publicly citeable through the registry.
